A platform pushed to its limits — and then well past them.

A German online specialist for a niche food range. Own production, a recipe library as the content engine, a loyal community. The platform had grown organically over years — and now it was no longer enough.

STARTING POINT

What we found.

A WooCommerce platform with more than ten years of history. Themes layered on top of each other, plugins added without a clear plan, performance no longer up to date. The recipe library worked, but visually it no longer matched the brand.

Behind it ran a home-grown order management system that moved data between shop, accounting and warehouse by hand. Three employees were fully occupied keeping lists up to date.

Management knew this could not go on. What they did not know was where to start.

APPROACH

Three phases over twelve months.

01 — DESIGN (3 MONTHS)

A workshop phase with management and the key employees. Recording every process, defining the figures that matter, drafting the architecture. What stood at the end was a plan everyone on the team understood.

02 — IMPLEMENTATION (6 MONTHS)

Modernising the platform while it stayed in service. A new theme stack, clean data flows between shop and inventory management, digital bills of materials for in-house production. Migration without operational downtime.

03 — STABILISATION (3 MONTHS)

Training the team, documenting every process, handing responsibility over to internal key people step by step. We stayed reachable for escalation and sparring — and still are.

RESULT

Where the client stands today.

The platform has run steadily for over a year. Ordering, inventory and accounting are connected through clear interfaces. Keeping lists by hand is a thing of the past — two of the three employees concerned moved into other roles where their experience counts for more than their spreadsheet skills.

The recipe library is more active than ever and brings in measurably more qualified traffic. The team maintains the content itself — we only come aboard now for structural extensions and new topics.
